An asbestos cement roof does not fail overnight. It fails gradually over 5–10 years of obvious visual warning signs that anyone walking the site can pick up — if they know what to look for. This article gives you the seven most reliable indicators that your commercial AC roof is heading for trouble, in roughly the order you would expect them to appear. Catch any of them early and encapsulation is straightforward. Leave them and you end up in emergency territory.

Why Early Action Matters

Asbestos cement roofs are well past their design life on most commercial buildings in Ireland and Northern Ireland — the majority were installed between 1950 and 1990 and had a 30–40 year expected service life. Once deterioration starts the process accelerates because water penetration weakens the cement matrix, which lets more water in, which accelerates further decay. Catching it early keeps the roof a good encapsulation candidate. Leaving it means the roof fails the suitability survey and you end up forced into the more expensive removal route.

Sign 1 — Surface Delamination

The top surface of the AC sheet starts to look chalky, rough, or flaky. Run a hand across it (with gloves) and cement dust comes off. This is the outer layer of the cement matrix breaking down under UV and Ireland's frequent rainfall, exposing the underlying fibre structure. It is the earliest visible sign of age and is reversible with encapsulation — but only if caught before it becomes deep delamination.

Sign 2 — Fibre Run-Off

Look at the gutters and downpipes below the roof. If you see grey-white sediment at the bottom of gutters, collecting at downpipe outlets, or staining the walls below drip points, you are looking at fibre run-off — small amounts of asbestos cement washing off the roof with every rainstorm.

Fibre run-off is a legitimate environmental concern. Small quantities are released into watercourses and soil below the building. Encapsulation eliminates it overnight and is an increasingly common trigger for scheduling works.

Sign 3 — Moss and Lichen

Heavy biological growth — thick moss pads, orange lichen colonies, dark algae streaks — indicates the roof surface is retaining moisture rather than shedding it. The growth itself accelerates damage because the roots grip into the softened cement surface and cement is gradually eroded wherever moss sits. Most AC roofs in Ireland's damp climate have some biological growth, but when you can see continuous coverage or colonies visible from ground level, the roof is well advanced in its decay cycle.

Sign 4 — Hairline Cracks

Thermal cycling over decades creates fine cracks along corrugation peaks and around fixings. You can see them from below on the underside of the sheet or from above where they show as dark lines against the lighter cement. Each crack is a water path that grows during freeze-thaw cycles in winter. Localised repairs with GacoPatch work well in the short term, but if you have multiple hairline cracks the case for a full coating is already made.

Sign 5 — Internal Leaks

Water stains on steel purlins, drip patches on stored goods, dark patches on soffit linings — the moment you are seeing these, the roof has already failed weathertightness in at least one area. Every other area of similar age and exposure is close behind. Sign 6 — Elongated Fixing Holes

Original fixings were typically through-crown hook bolts or galvanised roofing screws with EPDM washers. Over 30+ years the washers perish, the fixings rust, and the holes in the AC sheet elongate as the sheets move with wind and thermal loading. Once the hole is larger than the fixing head, water bypasses the washer completely and runs straight into the building. Fixing-hole leaks are one of the most common causes of internal drip patches we see on surveys.

Sign 7 — Failed Previous Repairs

If you can see old bitumen paint peeling, silicone sealant discoloured and cracked, patches of tarpaulin or flashband tape curling at the edges, or multiple generations of repair visible in strata — the roof has been limping along on sticking-plaster fixes for years. That is the textbook indication that a proper engineered coating system is overdue. It also tells a suitability surveyor something important about the substrate, and will be noted in the pre-quote survey.

How often should I inspect my asbestos roof?
An annual visual inspection from ground level and from inside the building is the minimum for any commercial asbestos cement roof, with a more detailed survey every 3–5 years by a specialist contractor. Inspections should always follow any severe weather event — especially storms with high winds or heavy hail — because these accelerate localised damage that may not be obvious until the next rainfall. Is fibre run-off actually dangerous?
The health risk from ambient fibre run-off from a weathered AC roof is generally considered low because the fibres are bound in cement and released in relatively small quantities. However, it is still asbestos-containing material and run-off should be taken seriously, especially where it could enter food-chain environments such as livestock areas, food processing facilities, or watercourses. Will my buildings insurance still cover me if the roof is obviously deteriorating?
Most commercial policies cover the building fabric and contents subject to reasonable maintenance. If an insurer can show that the owner was aware of visible deterioration and failed to act — for example, unresolved internal leaks or complaints about run-off — they may reduce or deny a claim. Always keep your insurer informed about the condition of the roof and share the inspection reports with them at renewal.
Can I just replace the worst sheets instead of coating the whole roof?
In theory yes, but in practice it rarely makes sense. Replacing individual AC sheets means removing asbestos material, which disturbs fibres and brings in the full removal controls — in the Republic of Ireland that includes an HSA permit, plan of work and risk assessment. Costs per sheet are disproportionately high compared to per-m² coating, and the new sheets will be noticeable against the weathered existing area. Once a roof shows multiple failure signs, a full encapsulation almost always works out cheaper and gives a unified 20-year position on the whole asset. What if I do nothing?
Doing nothing on a visibly deteriorating asbestos cement roof is the most expensive option over time. Internal leaks cause stock and equipment damage. Fibre run-off creates regulatory risk. Structural water ingress rusts out purlins and compromises the building. And every year the roof passes the point where encapsulation is still viable, and tips towards the much more expensive removal route instead. The typical pattern we see is 3–5 years of emergency patching, followed by a forced full replacement costing 3–5x what proactive encapsulation would have cost at the start. Act early.
